Consolidation has made this a live question for a lot of independent and mid-sized firms. Compass and Anywhere. Rocket, Redfin and Mr. Cooper. Real and RE/MAX.

If you're being courted, or thinking about starting the conversation yourself, these are the questions worth answering before the numbers start moving.

This isn't an argument for or against. Joining a platform is a legitimate strategy, and so is staying independent. What separates the firms that do well is that someone actually made the decision rather than drifting into it.

### About what you're actually buying

**What specifically are we getting that we can't build or buy?** Technology, consumer traffic, referral volume, recruiting leverage, back-office capacity. Name them individually and price each one. A surprising number turn out to be purchasable on the open market.

**Which of those are contractual, and which are aspirational?** Roadmap promises are not the same as contract terms.

**What happens to the things we're good at?** Every firm has two or three capabilities that genuinely distinguish it. Ask directly whether those survive integration or get standardized away.

### About your agents

**Which agents are we at risk of losing, and which are we at risk of keeping?** Both matter. Integration usually changes who finds the firm attractive.

**What changes on day one for a working agent?** Splits, caps, tools, support, brand, transaction process. If nobody can answer precisely, that's an answer.

**Who do they call when something goes wrong?** Local support is one of the quietest things a firm loses in a platform move, and one of the most noticed.

### About your economics

**What are our affiliated businesses actually contributing?** Title, mortgage, insurance. For many firms this revenue has quietly subsidized the agent experience — training, offices, marketing, compensation flexibility. Know the number before you negotiate.

**Which services would survive on their own?** If every service you offer had to justify itself independently, which would agents choose to pay for, and which do you offer because you always have? That's worth knowing regardless of what you decide.

**What's our cost structure after integration, honestly?** Including the costs that don't disappear on the timeline you're shown.

### About data

**What data do we hand over, and what do we keep access to?** Client relationships, transaction history, agent performance, marketing lists.

**If we left in five years, what would we be able to take?** Ask this early. The answer shapes everything else.

**Who can use our data, for what, and does that change?** Including whether terms can be amended without your consent.

### About the decision itself

**What would have to be true for staying independent to be the better choice?** If nobody on your leadership team can articulate this, you haven't evaluated the deal — you've rationalized it.

**What's our alternative plan, specifically?** "Stay as we are" is not a plan. Narrowing your focus, going deeper in your home market, or sharing costs with similar firms are plans. Compare the offer to a real alternative, not to inertia.

**Who benefits most from this transaction, and in what order?** Ownership, agents, clients, staff. There's no wrong answer, but there is a wrong thing to be unclear about.

**What are we optimizing for — the next three years or the next fifteen?** These frequently point in different directions.

### One more

**Are we deciding, or are we tired?**

Running a mid-sized firm in this market is genuinely hard, and fatigue is a reasonable thing to feel. It's just a poor basis for a permanent decision. If the honest answer is exhaustion, that's worth naming — it may point to a different fix entirely.

We work with leadership teams on exactly these questions, usually before there's a deal on the table. If you're weighing it, [a conversation](https://www.pickup-studios.com/contact-us) is a reasonable place to start.
