The Brokerage Innovation Blueprint™

# A clear view of the business, and a roadmap your leadership team can agree on.

The Innovation Blueprint is a structured look at how your organization actually works today, and an executive-ready plan for what to do next. It is usually where an engagement with Pickup Studios begins.

Most leadership teams we meet are not short on ideas. They are short on agreement.

Priorities differ by department. Technology decisions get made in isolation. The operating model drifts quietly out of step with the market, and nobody can point to the moment it happened. The result is a company working hard in several directions at once.

The Blueprint starts with how decisions and information actually move through your organization, not with software. We look at the business the way an operator would: where the friction is, which work no longer needs to exist, and what the company is genuinely better at than anyone else. Technology enters the conversation once the operating model is clear.

How it works

## Three phases, one shared picture.

01

Phase one

## Listen

We start with conversations — leadership, department heads, and often the people doing the work. The question behind all of them is the same one we open with: what prompted you to look at this now?

- Structured interviews across leadership and operations
- A review of the current technology stack, vendors and contracts
- Positioning, pricing and who the business actually serves best
- Where handoffs break down and the same work gets done twice

02

Phase two

## Map

We put the business on paper. The operating model, the technology that supports it, and the gap between what the company says it does and what it does.

- How work, decisions and information move through the organization today
- Which systems earn their cost, which overlap, and which are quietly in the way
- The fit between what you offer and the market you are selling into
- The handful of constraints that actually govern what is possible next year

03

Phase three

## Decide

Findings become sequenced decisions in working sessions with your leadership team. This is where alignment gets built, because the people who have to live with the plan are the ones who shape it.

- What to keep, replace, retire or leave alone — with the reasoning written down
- What to do first, and what is deliberately not being done yet
- Owners, sequence and the dependencies between them
- A 12–24 month innovation roadmap the whole team can stand behind

What you walk away with

## A document your team will actually use.

### A current-state picture

How the business operates today — structure, handoffs, technology and where the friction sits. Written plainly enough to hand to a new executive.

### A set of decisions

What to keep, replace, retire or leave alone, each with the reasoning behind it, so the choices hold up when someone asks why six months from now.

### A 12–24 month roadmap

Sequenced, owned and realistic. Built to survive contact with the calendar rather than to look ambitious in a slide deck.

Who it’s for

## Organizations at a decision point.

The Blueprint is built for companies in the real estate ecosystem that know something needs to change but do not yet agree on what. Independent, regional and multi-market brokerages rethinking their operating model. MLSs, title and transaction companies whose value depends on trust, data and process. Proptech firms and vendors deciding what to build next and who to build it for.

It is most useful when there is a real decision in front of you — a platform change, a merger, a repositioning, a year that has to go differently than the last one.

“Not only does the Pickup team intimately know the real estate industry, they have the unique ability to identify your problem, create a strategy to solve it and then apply customized technology to the solution.”

What happens after

## The roadmap is yours either way.

Some organizations take the Blueprint and run with it internally. Others continue with us through [Advisory or Managed Services](https://www.pickup-studios.com/services?hsLang=en), where the same people who helped shape the plan help put it into practice. Both are normal outcomes, and neither is assumed at the start.

## See what the Blueprint would surface.

If you’re weighing strategic direction, technology decisions or how your organization should be designed, a short conversation is the fastest way to find out whether this is the right place to start.
